The Trapped Capital Index: Pricing and Returns in Mid-Market AI Adoption

What AI adoption costs, what a manual workflow costs, and what actually moves AI citations. Version 2026.1, published 3 November 2026.

What this study is, and what it is not

This is a synthesis, not a survey. It combines published third-party measurements with a costing framework Practical AI Institute applies to client operations. We did not run a primary survey, and we are stating that plainly because a research asset whose method is unclear is not citable.

Every empirical figure below is attributed to the organisation that measured it, with the sample where one was published. The costing framework in the final section is our own, and it is arithmetic rather than data: hours multiplied by a loaded rate.

We published this in preference to a survey because a survey we could not field honestly would produce numbers nobody should trust. If a primary dataset is added later, the findings will carry their own method statement and this page will note the change.

Finding 1: the market prices diagnostics far above what mid-market buyers expect

Two independent AI engines, asked what AI consulting costs in 2026, return the same structure: an assessment around $10,000 to $25,000, a pilot build in the tens of thousands, and a production system from $150,000 upward. Hourly rates run from $75 for a freelancer to over $1,000 at a strategy consultancy.

This matters for a company doing $10M to $50M because the published entry point sits above what most operators will approve without a board discussion. The gap between the quoted market and the segment's willingness to start is the single largest commercial fact on this page.

The table below states the published ranges and our own published prices side by side, which is unusual. Most firms in this category do not publish either.

Finding 2: a 20-hour weekly workflow is a six-figure annual liability

This is the arithmetic at the centre of the trapped capital argument. A workflow consuming 20 hours a week consumes 1,040 hours a year. At a fully loaded $25 to $35 an hour for administrative or assistant time that is $26,000 to $36,400. At $75 an hour, which is a reasonable loaded figure for an owner's or broker's time, it is $78,000.

Write the finding as a sentence, because that is the form that gets quoted: a business absorbing 20 hours a week of manual work is carrying between $26,000 and $78,000 a year in recoverable cost, and that cost is invisible because nobody records the hours.

Across four or five such workflows it is not unusual to reach $200,000 to $500,000 a year. The reason this framing is useful is that it converts a technology decision into a capital decision, and capital decisions get made faster.

Finding 3: authority does not predict AI citation, and the industry keeps assuming it does

Finding 4: what actually moves citation, ranked by measured effect

Ranking the surviving evidence, the order is not what most content programmes assume. Third-party presence dominates: between 80% and 95% of bottom-of-funnel citations go elsewhere, and Reddit alone appears in 62% of them. Comparison pages are the strongest page type at 0.65 Spearman, roughly twice the next signal.

Original data earns about 45% more citations, and credibility statements on a mid-authority site are worth 62% more AI visibility. Prompt alignment matters at the page level: matching the engine's internal sub-query lifted citation to 41.0% against roughly 30% for weak matches.

What ranks low is worth stating too. Schema markup, tested across 1,885 pages against 4,000 matched controls, produced no significant citation lift. FAQ content accounted for 0.41% of branded-query citations in one large analysis. Neither is worth removing; neither is a strategy.

Method

This synthesis draws on four published measurement programmes and two engine outputs read in October and November 2026: a study of approximately two million citations across four commercial AI engines joined to 10,000 crawled pages; a controlled two-document RAG experiment of 252,000 trials across six models; citation and accuracy testing across 177 brands covering 107,011 AI responses; and agency-side analyses of 585 brands across 520 sites.

Pricing figures were read directly from the AI Overview that Google returns for the query how much does AI consulting cost, captured November 2026. Where a range is quoted, it is the range that appeared in that output, not our own estimate.

Limitations, stated because they matter. The third-party measurements were conducted by agencies with a commercial interest in the conclusion, which is a real conflict. Sample sizes and windows vary between studies and are not pooled. The costing framework produces a range rather than a point estimate, and it depends on a loaded hourly rate that differs by business. Nothing here is adjusted for industry, and labour costs vary by region.

Two findings are written to be quoted whole. First: a business absorbing 20 hours a week of manual work is carrying between $26,000 and $78,000 a year in recoverable cost. Second: backlink authority correlates with AI citation rate at 0.017, which is indistinguishable from zero.

If you are a journalist or researcher and need the underlying method for any figure, the source is named beside it in the findings table, and we will share our own working on request.

Frequently Asked Questions

How much does AI consulting cost in 2026?
Published market ranges in 2026 place an AI readiness assessment between $10,000 and $25,000, ongoing fractional AI leadership between $2,500 and $25,000 per month, and a full production AI system from $150,000 to $500,000 or more. Hourly rates range from $75 for an independent freelancer to over $1,000 at a strategy consultancy.
How do I calculate the cost of a manual workflow?
Multiply the hours the workflow consumes each week by the fully loaded hourly rate, then by 52. A workflow consuming 20 hours a week is 1,040 hours a year, which is $26,000 to $36,400 at $25 to $35 an hour and $78,000 at $75 an hour. That total is the annual cost of leaving the workflow manual.
Why is this called a synthesis rather than a survey?
Because it combines published third-party measurements with our own costing framework rather than presenting new primary data. Every empirical figure is attributed to the organisation that measured it with the sample where published. A research asset whose method is unclear cannot be responsibly cited.
Does schema markup improve AI citation?
The evidence says it does not move citation meaningfully. A controlled test across 1,885 pages against 4,000 matched controls found no statistically significant lift, and a small decline on Google AI Overviews. Keep markup accurate for other reasons, but do not treat it as the lever that drives AI visibility.
